Dimension 02
Processes
Red.
Processes are ad hoc. Run on Slack or email. Nobody can explain the full flow without you.
Yellow.
Core processes documented. Some manual steps. New people take 4+ weeks to ramp.
Green.
Processes documented, repeatable. New people are productive in 2 weeks. Handoff is clear.
Dimension 03
Tools
Red.
Tools are disconnected. Five different platforms, no integrations. Data does not flow between them.
Yellow.
Key tools talk to each other via Zapier or basic integrations. Some manual data entry remains.
Green.
Tools are integrated. Data flows automatically. You have 1 to 2 systems of record, not 7.

Team
Red.

Yellow.
One or two technical people. Rest are willing but hesitant. Need training and handholding.
Green.

Leadership
Red.

Yellow.
Leadership wants to invest but is cautious. You have a rough AI strategy but it needs detail.
Green.
Leadership is bought in. You have a 12-month AI plan, budget allocated, and clear success metrics.
Section 03 · Your next moves
What your score combination actually means.
Mostly red (3+ red dimensions). Stop buying AI tools. Your blocker is not tools, it is foundation. Spend the next 60 days fixing data and process. Map where everything lives. Document the core workflows. Get that done before you deploy any AI. One AI tool on a broken foundation costs you 3x more and takes 6x longer.
Red data, yellow everywhere else. Data is always the blocker. Red data means you cannot train anything, query anything, or make predictions on anything. Fix the data layer first. Once data is green, your other yellow dimensions become unblocking at faster speed.
